“You should speak to Gary.”
Someone you trust said those words. This is what I would have told you over a quiet coffee.
If someone passed you my name, it was probably done quietly. That is how I prefer it. I do not advertise, I do not run a course, and I do not appear on podcasts selling a framework. I work privately with a small number of founders, and most of them arrive exactly the way you just did.
So let me tell you plainly what I do, and you can decide whether it is worth a conversation.
You built the current business operating the way you operate. Your calendar, your energy, your judgement, your habits — they produced this. The uncomfortable question is whether they can produce the next version of it. What got you here is rarely what gets you there.
Most people in my position would now try to sell you a system. A morning routine. A blood panel. A dashboard. Those things have their place, but they are tools — and a tool is only useful once you know what problem it is solving.
I work the other way around. Diagnosis before optimisation. I look at you and the business together — because at your stage, the two are the same system — and I find the constraint that is costing you the most. Sometimes it is structural: you are still in rooms the business no longer needs you in. Sometimes it is personal: your capacity has quietly become the ceiling on the company’s growth.
Then we remove it. One constraint at a time. Not ten habits, not a reinvention — the one thing that matters, properly resolved, before we move to the next.
The business gets bigger, and you become more leveraged — not simply busier. Your time and cognitive capacity are now too valuable to waste.
I should also tell you what this is not. There is no community to join, no junior coach you will be handed to, no content library. It is me, directly, working with you on the next stage you are trying to reach — close enough to notice when you drift back into the operating model you are trying to outgrow.
If any of this reads as familiar, the next step is deliberately unremarkable. Send me a short note — where the business is, and where you are trying to take it. I read every message personally, and I reply the same way.
And if the timing is wrong, keep the name. Most founders I work with wished they had started a year earlier. Almost none wish they had waited.
Yours,
Gary
